Massimo Consulting Implements New Logistics Strategy for Food-Sector Multinational, Cutting Transportation Costs

Massimo Consulting, with extensive expertise in logistics projects for the high-value-added consumer goods sector, restructured the transportation chain for a food-sector multinational with national operations and hundreds of stores across Brazil, many of them in shopping malls. In response to high transportation costs and the need to adapt logistics to rapid expansion, the firm developed a new strategy, adjusted processes, and reviewed the logistics network, performance indicators, and Transit Point model, achieving an 8% reduction in annual transportation costs.


The project was carried out in well-defined phases, beginning with a detailed mapping of logistics processes. This initial analysis was essential to identify inefficiencies and the need for a complete overhaul, including a new transportation bid — a key practice for updating costs and exploring new partnerships with carriers aligned to the client's needs. For the bid, the firm structured a more efficient pricing model, reducing the fixed rate from 70% to 20% of total cost, with the remainder tied to distance traveled. This change not only encouraged more optimized routes but also promoted fairer compensation for carriers.


Beyond providing recommendations and guidance, the Massimo team took part directly in all negotiations, supporting the client with data and arguments and steering the discussion toward results that were not only positive but sustainable. Through a structured negotiation process, quotes on some routes were reduced by more than 30% compared to initial proposals.


"Our focus was identifying savings opportunities in every cost item, negotiating based on an in-depth analysis of components such as labor, fuel, and maintenance costs. With this technical approach, we were able to not only cut costs but also add a level of control and predictability the client had not yet explored," says Eduardo Muniz of the Massimo team.


Beyond cost savings, Massimo also introduced shared transportation for hard-to-reach areas, a practice previously limited by the dedicated transportation model. This change created efficient synergies while preserving service quality in higher-priority areas, where dedicated transportation remains in place due to the need for tight control and schedule adherence — a point highlighted in the client's internal satisfaction surveys among franchisees.


The strategy and execution of this project mark a milestone in logistics efficiency for the high-value-added food sector, directly impacting the client's competitiveness and demonstrating the importance of periodic reviews of transportation processes in a highly dynamic and competitive market.
